XBOX Restructuring Puts State of Decay 3 at Risk as Studio Faces Uncertainty

Microsoft may be planning to axe hundreds from Xbox, shut down studios, and cancel some projects, with State of Decay 3 reportedly among those caught in the crossfire.

For those of you who have been following the recent XBOX news, another round of troubling news has emerged, and this time around it paints a bleaker picture for a couple of Microsoft-owned studios. While PlayStation has dealt with its own share of criticism over pricing, Bungie, and future hardware plans, the latest discussion is centered entirely on XBOX. 

According to multiple reports, State of Decay 3 and its developer, Undead Labs, may now be facing a difficult future as Microsoft reportedly prepares significant changes across its gaming division. The reported shake-up could also affect several other XBOX studios as the company looks to reduce costs and restructure its gaming business.

One report from Push Square describes the current situation as especially difficult for studios owned by Microsoft. Rumors of layoffs have been circulating for weeks, but longtime game producer George Broussard believes what is coming could become the largest single layoff event in gaming history. 

He reportedly claimed XBOX could remain unpopular for a long time because of the scale of the cuts, adding that the effects would continue to impact the industry well beyond the initial layoffs. The report also suggested that even studios surviving the first wave could still experience additional job losses.

Among the biggest concerns is Undead Labs, the team behind State of Decay 3. 

Reports claim the studio is one of four developers currently fighting for survival, alongside Double Fine, Compulsion Games, and Ninja Theory. According to those reports, these teams may either secure outside funding or regain their independence, but if neither option materializes, closure is reportedly being considered.

Additional reporting from The Verge's Tom Warren paints an even broader picture of Microsoft's reported restructuring plans. People familiar with Microsoft's strategy say the company is preparing for another round of layoffs at XBOX, which could include closing, merging, spinning off studios, or canceling projects. 

According to those same reports, Blade was originally expected to launch much earlier but has since slipped internally to late 2027 while also exceeding its planned budget. Microsoft is reportedly exploring the possibility of selling Arkane Studios as part of the restructuring, while Bloomberg previously reported that Compulsion Games, Double Fine, and Ninja Theory were also being considered for spin-offs.

If buyers are found, those studios could continue operating under new ownership instead of closing. However, the discussions are reportedly expected to take months, which would leave employees in an uncertain position. Compulsion Games is said to already believe closure is likely, with staff reportedly being encouraged to seek employment elsewhere.

The restructuring reportedly goes far beyond a handful of studios. Microsoft is said to be preparing widespread layoffs across nearly every part of its XBOX gaming division beginning July 6. Some reports suggest more than 1,000 jobs could disappear, and if several studios are closed beforehand, hundreds more employees could be affected before the larger layoffs even begin.

The reported changes are part of what XBOX leadership has described as a broader reset. 

Microsoft Gaming CEO Sarah Bond has previously acknowledged that difficult decisions would need to be made, while also emphasizing that the company's goal extends beyond simply meeting profit margins. Rather, she has said Microsoft's goal is to be the No. 1 gaming and entertainment company, though recent reports have indicated the XBOX business itself has struggled to reach the level Microsoft had originally expected.

For many players, the biggest thing is the uncertainty around State of Decay 3 and Blade. Some of these XBOX exclusives still generated a lot of hype even outside of Microsoft’s own fan base, and the cancellation of these titles was especially disappointing. Recent reports from Senua's Saga: Hellblade II's developer, Ninja Theory, have heightened concerns that several of XBOX's most anticipated projects could now be at risk.

From a broader perspective, the situation also highlights how dramatically Microsoft's gaming strategy may be shifting. If the reports prove accurate, several smaller studios that were originally acquired to strengthen XBOX Game Pass may now be viewed as expendable as Microsoft looks to reduce costs. 

The hope now is that interested buyers step in before permanent closures become necessary. Selling studios rather than shutting them down would at least allow many developers to continue working on the projects they've spent years building. For teams like Undead Labs, that could mean State of Decay 3 still has a future even if it is no longer under Xbox ownership.

The reports also serve as another reminder of how volatile the gaming industry has become. 

Layoffs have affected publishers across the industry over the past several years, but Microsoft's position stands out because of the scale of its acquisitions. After spending tens of billions of dollars purchasing companies such as Activision Blizzard, the possibility of widespread cuts across XBOX-owned studios has become a difficult outcome for many players to accept.

For now, Microsoft has not officially confirmed any of the reported studio closures or game cancellations. Even so, many fans are worried about what comes next, as separate reports point toward major restructuring. 

If Undead Labs, Ninja Theory, Arkane, Compulsion Games, or Double Fine manage to find new ownership, some of these projects could still survive, but until then, the future of several high-profile XBOX games remains uncertain. Until Microsoft officially addresses the reports, fans can only wait to see which studios and projects ultimately make it through the restructuring.
